Key points
- Prepare a timestamped reference and assign ownership of changes during transition.
- Check rooms, stays and required services before resuming confirmed automated exchanges.
- Agree rollback conditions and limitations with the suppliers in advance.
1. Name the decision owner and stop points
The project lead appoints a cutover owner, front office contact, housekeeping lead and supplier contacts. Together they define the conditions for each next step: usable export, correct room mapping, consistent active stays and a controlled treatment of ongoing tasks. The decision should not depend on locating an unavailable manager at the critical moment.
The freeze applies to writes identified in the technical plan during an agreed window. It does not mean the hotel stops receiving real events. A departure, arrival or room move during that period must be captured in the authorised transition log and processed in the agreed order. Everyone involved needs to know where that record is held.
2. Prepare one shared transition table
| Checkpoint | Required reference | Approval |
|---|---|---|
| Before freeze | Timestamped room, relevant stay and expected-service list | Front office and housekeeping |
| During the window | Log of departures, moves and decisions | Transition coordinator |
| After loading | Identifier mapping and detailed discrepancies | Suppliers and operational lead |
| Before resuming | Required services, open tasks and confirmed states | Housekeeping and front office |
| After resuming | Observed first cycle and assigned outstanding issues | Cutover owner |
The extract must be authorised, limited to operational need and accessible only to relevant people. Avoid a complete guest-data list when stay and room references are sufficient. Label the reference time clearly so nobody mistakes an earlier snapshot for a live view. The coordinator should also identify who can approve corrections to that reference.
3. Check relationships as well as totals
The same number of rooms in both systems does not establish a correct transfer. Check identifiers, buildings, unavailable rooms, active stays and changes made during the window. A stay attached to the wrong room may create the wrong assignment without changing the total. Include exceptional rooms and recent room moves in the agreed checks.
Confirm operations interfaces in the delivered configuration. For each connection, record whether it remains paused, who authorises its restart and which first change will be checked at both source and destination. Ask suppliers to specify how events occurring during the transition window will be handled, without assuming a PMS write capability or automatic recovery in RoomChecking.
4. Process transition events without duplication
Fictional example: the reference snapshot is taken at 09:00. At 09:12, room 214 changes from a planned stayover service to a departure confirmed by front office. The coordinator records that change in the transition log. After loading, the responsible leads verify the correct stay and service before issuing the final assignment.
If the departure has already been transferred through a confirmed mechanism, it is not entered again. Otherwise, the authorised person applies the agreed correction. Housekeeping tracks physical work separately from interface availability: cleaning already completed should not be assigned again merely because an event is replayed. Preserve the link between the temporary record and its final disposition.
5. Prepare a rollback that is actually achievable
Before cutover day, suppliers explain what can be restored, to which point and how new writes will be handled. Management establishes decision criteria and the operational fallback. Returning to the old screen is not a complete restoration if movements recorded since the freeze disappear. Resolve that question in planning rather than during an interruption.
After resumption, observe an agreed work cycle and reconcile outstanding issues. Close the transition when events are accounted for, active assignments have owners and users know which system is authoritative. This preparation addresses the challenges of digital tools in hotels at the specific moment when the reservation system changes.
Frequently asked questions
Does every hotel operation need to stop during the freeze?
No. The plan defines the writes being frozen and how real events are retained during that window. Essential services continue through authorised procedures.
Can old exports be deleted immediately after successful cutover?
Exports follow the project’s approved retention decisions and applicable policy. Technical success does not authorise improvised deletion or wider sharing of those records.
